Problem Statement Description
Product context: Salesforce is an enterprise CRM and cloud software company; its products include Sales Cloud, Service Cloud, Marketing Cloud, Commerce Cloud, Data Cloud, Einstein AI, Tableau, and Slack.
Salesforce Trailhead is seeing increased usage among partner users, but revenue attributed to this audience or related partner motions is not growing. You are asked to investigate this discrepancy as a product manager conducting a root-cause analysis.
Assume Trailhead supports learning, certification, enablement, and ecosystem readiness for Salesforce partners who implement, sell, or build on Salesforce products. Increased activity may include more learners, more module starts, more badges, or more course completions, while revenue could relate to paid certifications, partner subscriptions, marketplace activity, services attach, or downstream Salesforce product influence.
Your task is not to propose a growth plan immediately, but to structure the investigation: clarify the anomaly, validate the data, segment the trend, identify plausible hypotheses, and determine what evidence would confirm or reject each one.
The experience should consider:
- How “usage” and “revenue” are defined, including numerator, denominator, time window, attribution logic, and whether the two metrics are expected to move together
- Segmentation by partner type, geography, company size, learner role, product cloud, certification path, new vs. returning users, and free vs. paid activity
- Instrumentation checks for tracking changes, duplicate accounts, bot-like behavior, event definition changes, attribution gaps, or billing/reporting delays
- Funnel analysis from Trailhead discovery to module engagement, completion, certification, partner enablement, opportunity creation, and revenue realization
- Hypotheses such as low-intent learning growth, mix shift toward free content, delayed monetization, certification conversion issues, partner program changes, competitive pressure, or macro sales-cycle effects
- Evidence needed from product analytics, CRM data, partner program data, finance reporting, sales pipeline, support tickets, and qualitative partner feedback
- Short-term mitigation options if the issue is confirmed, as well as longer-term prevention through better metric ownership, dashboards, alerts, and cohort tracking
The goal is to demonstrate a clear RCA approach that separates measurement issues from real business issues, narrows the problem through segmentation, and identifies decision-useful next steps for Salesforce’s Trailhead and partner ecosystem teams.
