Build a mobile-first instant grocery substitution and availability feature that helps premium quick-commerce users get urgent groceries quickly without surprises under scale, incentive, and regulatory constraints

Problem Statement Description

Blinkit customers often order groceries with urgency: missing breakfast items, last-minute cooking ingredients, baby essentials, medicines-adjacent household items, or party supplies needed within minutes. For premium quick-commerce users, the expectation is not just speed, but certainty: they want to know whether the item will actually arrive, whether a substitute is acceptable, and whether any change will affect price, quality, dietary needs, or delivery time.

Design a mobile-first instant grocery substitution and availability experience for Blinkit that reduces last-minute surprises when items are out of stock, unavailable at a nearby dark store, or likely to become unavailable during picking. The experience should support customers before checkout, during picking, and before dispatch, while also fitting into Blinkit’s operational reality of local inventory, store-picking workflows, delivery SLAs, high demand spikes, and limited picker time.

This is a hard product design problem because substitutions affect customer trust, operational efficiency, incentives, compliance, and refunds. The feature should handle premium users’ high expectations without creating excessive support load, picker confusion, dark-store delays, unfair upsell behavior, or misleading availability claims.

The experience should consider:

- The end-to-end user journey from search and cart building to checkout, picking, substitution approval, delivery tracking, and post-order resolution.

- How customers express substitution preferences for different grocery categories, including brand loyalty, dietary restrictions, pack size, freshness, price sensitivity, and “do not replace” cases.

- How real-time or near-real-time inventory confidence is communicated without overpromising availability.

- What happens when an item becomes unavailable after checkout, especially when the order is time-sensitive.

- How the experience balances customer control with speed, including cases where the customer is unavailable to respond.

- Operational constraints for pickers, dark-store staff, and delivery partners during peak demand or low-stock situations.

- Incentive, pricing, refund, and regulatory concerns, especially around misleading substitutions, consent, packaged goods, allergens, and customer data privacy.

- Accessibility, language clarity, notification design, and trust-building for users making quick decisions on small mobile screens.

Your goal is to define the product experience, key user problems, target users, core flows, edge cases, and success criteria for a Blinkit substitution and availability feature that improves on-time fulfilled orders while preserving customer trust and operational scalability.
