Create a 12-month strategy to grow Photos among students

Problem Statement Description

Product context: Google is a consumer technology, ads, AI, and cloud company; its products include Search, YouTube, Android, Maps, Gmail, Chrome, Google Play, Workspace, and Google Cloud.

Google Photos is a mature consumer product with strong utility around backup, search, organization, sharing, and memory preservation. In this strategy interview, you are asked to create a 12-month growth strategy focused specifically on students, a segment with distinct behaviors around device storage, social sharing, school projects, campus events, group travel, identity, privacy, and cost sensitivity.

Your task is to frame the market opportunity, decide which student subsegments matter most, and outline strategic options for increasing adoption, engagement, retention, or monetizable value without assuming unlimited resources. The strategy should fit Google’s broader ecosystem, including Android, Pixel, Google Drive, Workspace for Education, Gemini/AI capabilities, and privacy-preserving personalization, while recognizing competition from Apple Photos/iCloud, social apps, cloud storage products, and emerging AI-native tools.

This is not a feature-design-only exercise. The interviewer is looking for how you make a market decision, evaluate trade-offs, define success, sequence a 12-month plan, and identify decision gates where Google should double down, adjust, or stop.

The experience should consider:

- Which student segments are in scope, such as high school, college, international students, creators, student clubs, or students using school-managed Google accounts

- The core student jobs to be served, including storage relief, finding memories, collaboration, event sharing, schoolwork support, and social expression

- Competitive alternatives students already use and why Google Photos may or may not have a right to win

- Strategic options across product, distribution, partnerships, ecosystem bundling, pricing, AI, and campus/community channels

- Key trade-offs around privacy, trust, AI-generated experiences, storage costs, cross-platform availability, and cannibalization of other Google products

- A 12-month roadmap with clear sequencing, dependencies, and decision points rather than a list of disconnected ideas

- Metrics that would indicate meaningful growth, such as activation, backup completion, sharing frequency, retention, storage upgrades, or cohort engagement

- Risks and mitigations, including privacy backlash, low student willingness to pay, platform limitations, and uneven global student needs

The goal is to present a coherent strategy that explains where Google Photos should focus, why that opportunity is attractive, how the product and go-to-market approach should evolve over 12 months, and what evidence would prove the strategy is working.
