Problem Statement Description
You are the Technical PM responsible for designing the product architecture that powers mobile onboarding for new users in a large-scale technology product. The onboarding flow may include account creation, identity or phone/email verification, permissions, personalization questions, education screens, consent capture, first-action guidance, and handoff into the core product experience.
The challenge is to define how the onboarding system should work across mobile clients, backend services, data systems, experimentation platforms, and operational tooling while supporting high traffic, global users, multiple app versions, and frequent product iteration. The experience must be reliable, fast, secure, privacy-aware, accessible, and measurable without making onboarding feel heavy or fragile for new users.
You are not being asked to design only the UI screens. Focus on the technical product architecture, requirements, system boundaries, data flows, integration points, rollout approach, and trade-offs needed to deliver onboarding at scale and improve activation.
The experience should consider:
- Core onboarding requirements across mobile app, backend, authentication, profile, notifications, consent, and experimentation systems
- APIs, event schemas, data contracts, and state management needed to support step-by-step onboarding
- Reliability expectations for retries, offline or poor-network handling, latency, idempotency, and graceful degradation
- Privacy, security, fraud prevention, consent management, and safe handling of personal data
- Instrumentation for funnel analytics, activation tracking, drop-off diagnosis, cohorts, and A/B testing
- Rollout strategy across platforms, regions, app versions, feature flags, and backward compatibility constraints
- Observability, alerting, dashboards, operational support, and incident response for onboarding failures
- Product trade-offs between speed, personalization, compliance, engineering complexity, and user friction
Your goal is to present a clear technical product plan that explains what needs to be built, how the major components interact, what risks must be managed, and how the architecture enables both a trustworthy first-user experience and scalable activation growth.
