Problem Statement Description
Product context: Spotify is an audio streaming company; its products include music, podcasts, audiobooks, playlists, recommendations, creator tools, subscriptions, and ads.
Spotify wants to understand the incremental revenue opportunity from improving free-to-Premium conversion globally. In this guesstimate, you are asked to size the potential upside from moving more ad-supported users into paid Premium plans across markets, while recognizing that Spotify also monetizes free users through advertising.
Frame the estimate as a business opportunity, not as a product design proposal. You should define the population you are estimating, the conversion change being considered, the revenue unit you will use, and the major trade-offs between subscription revenue, lost ad revenue, pricing differences, churn, family/student plans, and regional purchasing power.
Your estimate should account for Spotify’s global footprint across music, podcasts, audiobooks, discovery, and creator-led content, as well as competitive pressure from services such as YouTube Music, Apple Music, Amazon Music, TikTok, Audible, and SiriusXM. The interviewer will be looking for a structured sizing approach, clear assumptions, and sensitivity to which inputs matter most.
The experience should consider:

- The unit of revenue: monthly or annual incremental revenue, gross vs net, ARPU, plan mix, and local pricing variation.

- Retention and churn assumptions after conversion, including whether the improvement creates durable paid users.
- Segment differences such as students, family plans, duo plans, emerging markets, heavy listeners, podcast users, and audiobook users.
- Sensitivity analysis for the biggest drivers, including user base size, conversion lift, ARPU, churn, and ad revenue per free user.
- Sanity checks against Spotify’s scale, global music-streaming economics, and comparable subscription businesses.
Your goal is to produce a defensible estimate of the annual revenue opportunity, clearly state your assumptions, show the calculation logic, and identify the variables that would most influence confidence in the final number.
