Problem Statement Description
You are leading execution for an MVP of a local delivery experience for marketplace sellers. The product is intended to help sellers offer more reliable, faster, or more convenient delivery options to nearby buyers, while fitting into existing seller workflows such as listing management, order acceptance, fulfillment, customer communication, and issue resolution.
The challenge is to plan the rollout without disrupting current marketplace users who already depend on the platform for orders, payments, inventory, reviews, and customer trust. Sellers may vary widely in operational maturity, delivery capacity, geography, order volume, and tolerance for change. Buyers may not understand the difference between existing fulfillment methods and the new local delivery flow unless the experience is clear and dependable.
Your task is to define how you would operationalize the MVP launch: what should be included, who should be involved, how rollout risk should be controlled, how reliability should be measured, and how the team should make go/no-go decisions before expanding the experience.
The experience should consider:
- MVP scope across seller onboarding, eligible inventory, delivery promise, buyer checkout, order tracking, cancellations, refunds, and support escalation.
- Rollout sequencing, such as internal testing, limited geography, seller cohorts, buyer exposure controls, and phased expansion.
- Owners and dependencies across product, engineering, operations, support, trust and safety, payments, logistics partners, analytics, and seller success.
- Reliability criteria, including fulfillment success, delivery timeliness, seller acceptance, buyer complaints, support contacts, and defect rates.
- Guardrails to protect existing marketplace flows, including fallback options, opt-in/opt-out controls, capacity limits, and rollback triggers.
- Communication plans for sellers, buyers, support agents, and internal stakeholders before, during, and after launch.
- Launch risks such as inaccurate delivery promises, seller non-compliance, operational overload, fraud or abuse, poor buyer expectations, and regional variability.
- Post-launch monitoring, incident response, learning loops, and decision gates for iteration, pause, rollback, or scale-up.
The goal is to produce a practical rollout plan that balances speed of learning with marketplace reliability, protects existing user trust, and gives the business enough evidence to decide whether and how to expand the local delivery experience.
