Prioritize a quarterly roadmap for Uber Eats

Problem Statement Description

Product context: Uber is a mobility and delivery platform; its products include rides, Uber Eats, grocery and retail delivery, freight, driver and courier tools, and marketplace pricing.

You are the PM responsible for setting next quarter’s roadmap for Uber Eats with a focus on airport travelers: people in transit, arriving late, waiting during layovers, heading to hotels, or coordinating food around time-sensitive travel. The product sits within Uber’s broader marketplace, so roadmap choices may touch consumers, couriers, merchants, airport operations, and Uber’s mobility ecosystem.

The interview is asking you to prioritize what should be built or improved in one quarter, not to design every feature in depth. You should frame the business and user problem, identify the most important opportunities, compare potential roadmap items, and explain how you would sequence execution across product, engineering, operations, partnerships, and go-to-market.

Your plan should account for airport-specific constraints such as reliability, location accuracy, time sensitivity, merchant availability, courier access, safety, local regulations, and marketplace liquidity. You should also consider how Uber Eats competes with airport food courts, hotel room service, other delivery apps, local delivery networks, and convenience alternatives.

The experience should consider:

- Which airport traveler journeys are in scope, such as pre-flight, layover, arrival, hotel transfer, or stranded/late-night travel

- How you would identify and prioritize customer pain points using data, research, and operational signals

- Candidate roadmap themes and how they map to user value, business impact, feasibility, and strategic fit

- Required owners and dependencies across Eats, Rides, courier operations, merchant partnerships, airport authorities, legal, and support

- Sequencing across the quarter, including what must be validated before larger rollout

- Go/no-go criteria, launch readiness, rollback needs, and risk mitigation

- Marketplace health considerations, including delivery times, courier supply, merchant reliability, cancellations, refunds, and unit economics

- Communication and launch planning for travelers, merchants, couriers, and internal teams

The goal is to demonstrate how you would turn a broad quarterly roadmap request into a focused execution plan: clarify the segment and objective, evaluate trade-offs, prioritize a realistic set of initiatives, and define how the team would deliver, measure, and adjust the roadmap within a single quarter.
