Tell me about a time you influenced a difficult stakeholder while working on a product like YouTube

You are being asked to describe a real situation where you influenced a difficult stakeholder in a product environment comparable to YouTube: a global-scale platform with creators, viewers, advertisers, developers, policy teams, and technical infrastructure all interacting. The interviewer is looking for how you build alignment when the stakeholder has legitimate power, strong objections, competing incentives, or a different interpretation of user, business, or technical priorities.

Choose an example with meaningful product stakes, such as an API/platform decision, creator or developer experience change, recommendation or content-quality initiative, monetization trade-off, privacy or trust constraint, or cross-functional launch. The story should show how you navigated disagreement without relying only on authority, escalation, or consensus for its own sake.

Your answer should make clear what the stakeholder cared about, why they were difficult to influence, what evidence or user insight you brought forward, how you adapted your communication, and what changed because of your actions. In a Google-like environment, strong examples often demonstrate structured thinking, respect for technical depth, principled trade-off decisions, and measurable impact at scale.

The experience should consider:

- The product context, users affected, and why the decision mattered for a YouTube-like ecosystem

- Who the difficult stakeholder was and what made their position challenging

- The conflicting goals, incentives, data interpretations, or risk concerns involved

- How you diagnosed the stakeholder’s underlying objections rather than treating them as resistance

- The specific influence tactics you used, such as data, prototypes, user research, technical framing, or phased risk reduction

- How you maintained trust while pushing for a product outcome

- The measurable result, decision, launch, or organizational change that followed

- What you learned and how it would apply to complex product work at Google scale

The goal is to demonstrate mature product leadership: the ability to influence across functions, handle ambiguity and disagreement, protect user and ecosystem interests, and drive a high-quality decision without simply overpowering or avoiding a difficult stakeholder.
