You are being asked to share a real example where you influenced a team without having formal authority, in a product environment similar to Spotify’s: cross-functional, consumer-facing, data-informed, and focused on audio experiences such as music discovery, free-listener engagement, ads, creator value, retention, or personalization.

The interviewer wants to understand how you create alignment when engineers, designers, data scientists, marketers, content teams, or business stakeholders may have different incentives or priorities. Your example should show how you navigated ambiguity, built trust, used evidence, and moved a team toward a better product outcome without relying on hierarchy.

Choose a story where your influence mattered to the direction, execution, or quality of a product decision. The situation should be concrete enough to show the user problem, business context, disagreement or resistance, your actions, and the measurable or observable impact.

The experience should consider:

- The product context, user segment, and problem being addressed, such as free listeners, discovery, retention, ads, or creator/audience engagement

- Why you lacked direct authority and which teams or stakeholders you needed to influence

- The disagreement, ambiguity, or competing priorities that made influence necessary

- How you built credibility through customer insight, data, product judgment, experimentation, or stakeholder empathy

- Specific actions you took to align the team, such as framing trade-offs, facilitating decisions, prototyping, storytelling, or negotiating scope

- The outcome for users, the business, the team, or the product development process

- What you learned about influencing in a collaborative, fast-moving product culture

Your goal is to demonstrate mature product leadership: the ability to drive clarity, alignment, and impact across disciplines while respecting team autonomy and balancing user value with business outcomes.
