Problem Statement Description
Product context: Google is a consumer technology, ads, AI, and cloud company; its products include Search, YouTube, Android, Maps, Gmail, Chrome, Google Play, Workspace, and Google Cloud. YouTube is Google's video platform; its products include long-form video, Shorts, live streaming, subscriptions, YouTube Music, creator monetization, recommendations, and ads.
You are the PM for a YouTube feature intended for families, such as an experience involving child-safe discovery, parental controls, shared viewing, or family account workflows. The launch timeline has slipped because engineering has identified constraints that prevent the team from shipping as originally planned. These constraints may involve platform dependencies, safety systems, personalization infrastructure, policy review, localization, or reliability at YouTube scale.
Your task is to explain how you would re-plan execution after the delay. The interviewer is looking for how you clarify the impact, reset priorities, coordinate cross-functional teams, and protect user trust while still moving the product toward launch. This is not a request to design the feature itself, but to show how you would manage the execution plan when the original schedule is no longer realistic.
Because the target segment is families, the re-plan should account for higher expectations around safety, privacy, content quality, parental trust, and regulatory sensitivity. YouTube’s global scale also means the plan must consider rollout sequencing, experimentation, regional differences, and the risk of exposing an unfinished or unsafe experience to children or parents.
The execution plan should consider:
- What changed: the specific engineering constraint, affected workstreams, and whether the delay is due to feasibility, quality, reliability, privacy, safety, or dependency risk.
- Impact assessment: which users, markets, platforms, partners, and internal teams are affected by the delay.
- Re-prioritization: what scope could be deferred, simplified, phased, or protected as non-negotiable for a family-oriented YouTube launch.
- Ownership and coordination: how Product, Engineering, Design, Trust & Safety, Legal, Policy, Data Science, Marketing, and Support would align on the revised plan.
- Sequencing and milestones: how to rebuild the roadmap with clear checkpoints, dependency tracking, validation steps, and decision dates.
- Go/no-go criteria: what must be true before launch, including safety, privacy, quality, performance, abuse prevention, and operational readiness.
- Rollback and mitigation: how the team would limit blast radius through staged rollout, feature flags, monitoring, support playbooks, and contingency plans.
- Communication: how to update leadership, partner teams, and external-facing stakeholders without overpromising or creating confusion.
The goal is to demonstrate a structured execution approach: diagnose the delay, make informed trade-offs, protect the most important user and business outcomes, and create a credible revised path to launch. Your answer should show judgment about what to preserve, what to change, how to keep teams accountable, and how to launch responsibly in a high-trust YouTube family context.
