You are being asked to describe a real situation where you influenced a team without having formal authority, in a product environment similar to Airbnb’s global travel marketplace. The scenario should be relevant to trust, safety, guest confidence, marketplace quality, or dispute resolution—such as improving an experience like AirCover for first-time guests while balancing guest reassurance, host fairness, operational feasibility, and business impact.
This is a behavioral interview question, so the interviewer is looking for evidence from your past work: how you recognized a product or customer problem, aligned people across functions, handled disagreement, and drove progress without relying on title, reporting lines, or escalation alone. A strong story should show how you built credibility with stakeholders such as design, engineering, data science, operations, legal/policy, customer support, or marketplace teams.
Choose an example with meaningful ambiguity and cross-functional tension. For instance, the team may have disagreed on whether to prioritize guest protections, host-side consequences, support burden, fraud risk, conversion impact, or launch timing. The focus should be on your actions, judgment, communication, and measurable impact—not on presenting a perfect outcome.
The experience should consider:
- The product context, user segment, and customer pain point, especially for trust-sensitive users such as first-time guests.
- Why you lacked formal authority and which teams or stakeholders you needed to influence.
- The disagreement, resistance, or competing incentives that made the situation difficult.
- How you used evidence such as user research, support data, marketplace metrics, experiments, incidents, or qualitative feedback.
- The specific influence tactics you used: framing, storytelling, coalition-building, trade-off clarification, facilitation, or iterative alignment.
- How you balanced guest trust with host supply health, operational cost, policy fairness, and marketplace integrity.
- The outcome, including product, customer, business, or team impact, and how you know your influence mattered.
- What you learned and how that experience would shape your approach in an Airbnb-like environment.
Your goal is to tell a concise but substantial story that demonstrates ownership without authority, customer empathy, strong product judgment, and the ability to move a complex cross-functional team toward a better decision in a high-trust marketplace.
