A feature improves shared file task success rate but worsens permission-related support tickets. What do you do?

Problem Statement Description

You are the PM for a Drive feature aimed at helping student project teams complete shared-file workflows more successfully, such as sharing a project folder, requesting access, editing a group document, or submitting materials before a deadline. Early results show the feature is improving shared file task success rate, suggesting students are getting through collaboration flows more often.

At the same time, permission-related support tickets have increased. These may include confusion about who can view or edit, accidental lockouts, unexpected access requests, oversharing concerns, or team members being unable to access files at critical moments. The situation creates a trade-off between collaboration activation and trust in Drive’s permission model.

Your task is to describe how you would execute from this point: how you would assess the issue, coordinate cross-functional response, decide whether to continue, modify, pause, or roll back the feature, and ensure the team manages user impact responsibly.

The experience should consider:

- How to frame the problem using both success metrics and support-ticket signals

- Which user segments, workflows, file types, and permission states need investigation

- How to validate whether the ticket increase is caused by the feature, instrumentation, seasonality, or support-channel changes

- What teams should be involved, such as engineering, design, support, privacy, trust and safety, legal, and education-focused go-to-market teams

- How to sequence immediate mitigation, deeper diagnosis, product changes, and communication

- What go/no-go criteria, rollback triggers, and risk thresholds should guide the decision

- How to communicate with affected users and internal stakeholders without creating more confusion

- How to prevent similar permission-related launch risks in future releases

The goal is to evaluate your execution judgment in a real post-launch trade-off: protecting user trust and privacy while preserving measurable improvements in collaboration success for student teams.
