Problem Statement Description
Product context: DoorDash is a local commerce and delivery platform; its products include restaurant delivery, DashPass, grocery and retail delivery, merchant tools, and dasher tools.
DoorDash Pickup allows customers to order ahead from merchants and collect the order themselves, without a Dasher completing delivery. This changes the marketplace dynamic: merchants still receive demand through DoorDash, customers expect convenience and reliability, but delivery logistics, fees, handoff ownership, and operational workflows differ from standard delivery.
You are asked to define the guardrail metrics DoorDash should track for Pickup. Assume the product team already has a primary success metric for Pickup growth or adoption; your task is to identify the metrics that ensure growth is not coming at the expense of merchant health, customer trust, marketplace balance, operational quality, or business sustainability.
Focus on metrics that would help DoorDash detect unintended harm, diagnose where issues are occurring, and make product or operational decisions. Be explicit about how each metric would be defined, who or what is in the denominator, how it would be instrumented, and which cohorts or segments matter.
Your metrics framing should consider:
- The differences between Pickup and standard delivery workflows for customers, merchants, and Dashers
- Merchant-side operational impact, including preparation timing, order handoff, cancellations, and incremental value
- Customer experience risks such as order readiness, accuracy, wait time, refunds, and repeat usage
- Marketplace implications, including whether Pickup cannibalizes delivery or changes Dasher demand in key markets
- Business health and unit economics, including fee structure, promotions, support costs, and merchant ROI
- Data instrumentation points across order placement, merchant confirmation, prep status, customer arrival, pickup completion, and post-order feedback
- Cohorts such as restaurant type, order size, new vs. repeat Pickup users, dense urban vs. suburban markets, and merchants with high delivery volume
- Guardrails that are actionable, timely, and interpretable rather than vanity metrics
The goal is to propose a well-structured guardrail metrics framework that DoorDash could use to monitor Pickup responsibly, make trade-offs, and decide when to investigate, iterate, or slow expansion.
