In this scenario, you are the PM responsible for an upcoming Fresh release, and multiple stakeholders are pushing conflicting priorities: operations may want tooling to reduce picker errors, retail teams may want new merchandising or pricing capabilities, delivery teams may want routing or slot-capacity changes, and customer-facing teams may want checkout, substitution, or post-order experience improvements.
The challenge is to describe how you would decide what ships first when these requests compete for limited engineering, operations, and launch capacity. The context is execution-focused: you are not being asked to invent a new Fresh strategy, but to show how you would structure the decision, align teams, sequence work, manage risk, and communicate trade-offs in a high-stakes grocery environment where failures can affect customer trust, food waste, delivery reliability, and unit economics.
Your response should account for the fact that Fresh is an operationally complex product. A seemingly small product change can affect inventory accuracy, warehouse picking, delivery promise accuracy, customer substitutions, refunds, support contacts, and profitability. The interviewer is looking for how you turn ambiguous stakeholder pressure into a clear execution plan without simply relying on loudest voice, seniority, or intuition.
The experience should consider:
- The core grocery shopper journey, from browsing and basket-building to substitution selection, checkout, fulfillment, delivery, and issue resolution.
- The stakeholders involved, such as category teams, fulfillment operations, delivery/logistics, finance, customer service, marketing, engineering, data science, and leadership.
- How you would compare requests using customer impact, business impact, operational feasibility, urgency, reversibility, risk, and dependency constraints.
- How ownership would be assigned across product, engineering, operations, analytics, and business teams.
- How sequencing decisions would handle dependencies, capacity limits, seasonal demand, perishable inventory constraints, and geographic rollout differences.
- What go/no-go criteria, launch readiness checks, monitoring, and rollback plans would be needed before shipping.
- How you would communicate the decision, rejected or deferred work, escalation paths, and follow-up commitments to stakeholders.
- How you would manage launch risks such as missed delivery promises, increased refunds, lower substitution acceptance, picker confusion, support spikes, or margin deterioration.
The goal is to demonstrate a disciplined execution approach for prioritizing competing Fresh requests: one that protects the customer experience, respects operational realities, makes trade-offs explicit, and creates a clear path from decision to launch to post-launch learning.
