You have conflicting stakeholder requests for Google Cloud. How do you decide what ships first

Problem Statement Description

Product context: Google is a consumer technology, ads, AI, and cloud company; its products include Search, YouTube, Android, Maps, Gmail, Chrome, Google Play, Workspace, and Google Cloud.

You are a PM on Google Cloud, where multiple stakeholders are asking for different capabilities to ship in the next release cycle. Requests may come from enterprise customers, sales, security, legal, support, infrastructure, partner teams, and internal product leadership. Some asks may improve revenue or retention, while others may address privacy, compliance, reliability, competitive parity, or long-term platform quality.

The interview is asking how you would make an execution decision when not everything can ship first. Your response should focus on the operating process you would use to evaluate competing requests, align stakeholders, sequence work, and make a clear launch decision in a Google Cloud context where enterprise trust, privacy expectations, global scale, and reliability matter.

Assume the product serves both enterprise buyers and technical users such as cloud admins, developers, data teams, security teams, and compliance stakeholders. The challenge is not just prioritization in theory; it is how you would run the decision-making process, handle trade-offs transparently, manage dependencies, and reduce launch risk.

The experience should consider:

- The stakeholder groups involved and the type of requests they may raise, such as customer commitments, security requirements, compliance needs, infrastructure dependencies, revenue opportunities, or usability improvements.

- The criteria you would use to compare requests, including user impact, business impact, urgency, risk, engineering effort, strategic fit, and privacy or regulatory implications.

- How you would handle enterprise-specific constraints such as SLAs, data protection expectations, auditability, regional requirements, and customer trust.

- The sequencing approach for deciding what ships now, what is deferred, what is split into phases, and what requires more discovery.

- The owners and decision-makers needed across product, engineering, UX, sales, legal, security, support, and leadership.

- The go/no-go criteria for launch, including quality thresholds, reliability readiness, support preparedness, documentation, and customer communication.

- How you would communicate the decision to stakeholders whose requests are not prioritized first.

- How you would monitor launch outcomes and adjust the plan if risks, customer escalations, or technical blockers emerge.

The goal is to describe a clear execution approach for resolving conflicting stakeholder requests in Google Cloud, showing how you would bring structure to ambiguity, make trade-offs responsibly, protect customer trust, and drive a decision that can actually ship.
