Problem Statement Description
Product context: Google is a consumer technology, ads, AI, and cloud company; its products include Search, YouTube, Android, Maps, Gmail, Chrome, Google Play, Workspace, and Google Cloud.
You are the PM responsible for launching a high-risk creator-focused feature in Google Photos. The feature is intended for creators who use Photos to store, organize, edit, package, or share visual content across personal, professional, and social workflows. Because Photos contains deeply personal media and operates at global scale, the launch must account for privacy, trust, content safety, reliability, and reputational risk.
This is an execution planning question. The focus is not to design the feature itself, but to explain how you would take an already-defined high-risk feature from pre-launch readiness through controlled rollout, monitoring, incident response, and broader availability. Assume cross-functional involvement from engineering, design, legal, privacy, trust and safety, support, marketing, communications, and data science.
Your plan should be specific to Google Photos and creators: creator workflows may involve large media libraries, AI-assisted editing or organization, public sharing, collaboration, monetizable content, brand assets, and cross-platform distribution. The launch plan should show how you would protect users while still learning quickly and making a confident release decision.
The experience should consider:
- Launch scope: target creator segments, supported surfaces, geographies, platforms, and eligibility criteria
- Sequencing: internal testing, dogfood, trusted creator pilots, limited beta, staged rollout, and general availability gates
- Owners and dependencies: engineering, ML/AI review if relevant, privacy, legal, safety, support, marketing, and comms responsibilities
- Go/no-go criteria: product quality, privacy readiness, policy compliance, reliability, creator satisfaction, and operational preparedness
- Risk management: misuse, accidental sharing, copyright concerns, misleading AI outputs, data loss, latency, abuse, and press escalation
- Rollback and mitigation: kill switches, feature flags, user notifications, data recovery paths, support playbooks, and escalation channels
- Measurement: adoption, activation, task success, retention, error rates, creator feedback, support volume, abuse reports, and guardrail metrics
- Communication: creator education, consent flows, help center updates, internal launch briefs, external messaging, and incident communication
The goal is to present a practical launch plan that demonstrates strong execution judgment: how you would coordinate teams, reduce risk, learn from early users, define launch readiness, respond to issues, and decide when the feature is safe and valuable enough to scale.
